Coping with Bottlenecks
You’re not failing at leadership; you’re failing to protect your attention. The tension between keeping the lights on today (performing) and building the business you need for tomorrow (transforming) is the defining challenge for every founder we work with. When your attention is fragmented, your business pays a “complexity tax”. This ‘complexity tax’ comes from slow decision-making, missed market opportunities, and a team that’s running fast but not always in the right direction. If you aren’t actively clearing your own path, you are the bottleneck.
Balance: Move from “Either/Or” to “Both/And”
Stop treating the daily fire fights and long-term strategy as enemies. Practice holding both at once. Don’t wait for the goodbye or hello messages from customers to start you thinking about the future. Build a habit of managing the present while keeping one eye firmly on your next big move.
Endurance: Focus on Sustainable Energy, Not Just Speed
Burnout is the ultimate bottleneck. Build endurance by protecting your team’s morale and your own focus. It’s about staying power. It’s about maintaining your long-term goals even when the immediate pressure feels overwhelming.
Flexibility: Swap “Command” for “Collaboration”
If your current way of working isn’t fixing the bottleneck, change your rhythm, not necessarily your people. Move from having “power over” your team to building “power with” them. Experiment with “future blocks” : dedicated time on your calendar that you defend as fiercely as a client meeting. This is about adapting your structure to meet the complexity, not just working harder within an outdated one.
Strength: Lead through Unique Talents
Stop trying to do everything yourself. Real strength is recognizing the unique skills of those around you and organising the work to fit. By empowering others to lead from the grassroots, you clear the bottleneck and let the whole organization perform.
Leadership Audit: The Energy/Impact Matrix
Before you finish reading, try this: Take a piece of paper and draw a cross. Label the vertical axis “Energy” and the horizontal axis “Impact.” Now, map your current top five weekly tasks. If you have initiatives in the “Low Energy/Low Impact” quadrant, that’s your first casualty. Stop doing them today (or hand them off) to create the capacity for the transformation your business actually needs.
Leadership Reset: A 90-Minute Audit
Look at your diary for the next 7 days. If a shadow followed you around, would they conclude you are focused on the future, or trapped in the present? Identify one operational task you can hand over this week to reclaim 90 minutes for the transformation your business actually needs.
If you’re struggling to decide which task to hand over, you aren’t alone. We’ve spent decades helping leaders untangle this. If you’re ready to stop being the bottleneck and start being the architect of your business’s future, let’s have a coffee.
